How the engagements work
Each engagement begins with a short introductory conversation — usually around thirty minutes — to establish whether the scope is appropriate for the client's situation. If both parties agree to proceed, an engagement letter is drafted, reviewed, and signed before any working sessions begin.
Working sessions are prepared for in advance. The consultant sends a short agenda before each session and a brief summary note after. Between sessions, draft documents are shared for the client team to review at their own pace.
At the close of each engagement, the consultant delivers the agreed document — a decision log, a department charter, or a closing reflection — in an editable format. A short maintenance note explains how the team can keep the document current.
The engagement then ends. There is no expectation of ongoing work unless the client chooses to begin a new engagement at a later stage.
03 — Engagement One
Decision Log Setup
A two-week engagement supporting a small leadership team to design and seed a working decision log — a tidy record of what was decided, by whom, when, and the working reasoning behind each decision. The consultant runs short working sessions, drafts the log structure, supports the team in seeding the first set of entries, and produces a short maintenance note.
The log is owned and maintained by the client after the engagement closes. Suited for leadership teams of three to eight people that have grown past informal memory.

04 — Engagement Two
Department Charter Workshop
A five-week engagement working with the leadership of a single department to draft a working charter — what the department does, what it does not do, how it engages with other parts of the business, and how it makes decisions. The consultant facilitates the working sessions, drafts the charter, and supports revision through review cycles.
The charter is owned by the client at the close of the engagement. Suited for businesses with three or more departments where the boundaries between them have become unclear or contested.
What is included
- Four to six facilitated working sessions over five weeks
- Full draft charter with scope, interfaces, and decision authority
- Two rounds of revision incorporated into the draft
- Maintenance note on review cadence for the charter

05 — Engagement Three
Ten-Week Operating Embedding
A ten-week engagement embedded part-time with the leadership team to support the working operating rhythm of the business — leadership meetings, planning sessions, decision documentation. The consultant attends agreed meetings, facilitates working sessions, supports drafting of operating documents, and produces a tidy closing reflection.
The work is facilitation and documentation only. Suited for businesses that have identified an operating rhythm problem and want a structured, time-limited period of external support to address it.
What is included
- Part-time embedded presence across ten working weeks
- Attendance at and facilitation of agreed leadership meetings
- Working note from each meeting, shared within 24 hours
